`Lead Better, Live Lighter’ Leadership in Practice: A Case Study

Kate Singleton | Practice Manager & Director, Structex

When I was invited to be involved in the beta testing for UPPO’s new Lead Better, Live Lighter Programme, I was curious about how it might further shape my leadership capability.

As Practice Manager and Director at Structex, I wasn’t lacking capability and I’m deeply committed to doing my job well. My role involves juggling competing priorities and decisions, navigating team dynamics, and meeting high expectations.

What I recognised, though, was that I was carrying a lot. Not because I couldn’t cope, but because I care. The programme offered an opportunity to lead just as effectively, while doing it in a way that felt more sustainable.

Like many experienced leaders, and with the benefit of hindsight, I realised I often defaulted to pushing through and simply “getting on with it.” I was solving the next problem without always pausing to reflect or being intentional about how I was leading.

I certainly wasn’t looking for another theory-heavy leadership course, and I didn’t want abstract models that end up sitting in a folder after the final session. I wanted something practical, something I could genuinely use in the context of real work.

That’s why I joined Lead Better, Live Lighter as one of the programme testers. It turned out to be exactly what I was looking for.

A leadership programme that actually translates to real life

From the beginning, the programme felt accessible. It was easy to follow, practical, and full of ideas I could use straight away. The balance of learning and discussion kept it engaging, and I came away from each session with fresh perspective and growing confidence.

I had expected theory, but what I gained were practical tools I could apply immediately, in my conversations, in decision‑making, and in how I showed up under pressure. That distinction really stood out.

Over eight weeks, the programme moved intentionally through self‑leadership, decision‑making, communication, influence, and energy management. What made it different, though, was the emphasis on applying the learning in real time. You weren’t just consuming content; you were actively embedding it between sessions.

Becoming a more confident, grounded leader

The biggest shift for me wasn’t tactical it was internal.

I feel clearer about my priorities and more confident in how I approach my role. There’s less overwhelm, but at the same time I feel better prepared to handle challenges as they arise.

One of the most powerful takeaways was developing a deeper awareness of what triggers my responses and learning how to shape them rather than reacting automatically. In leadership roles, we don’t often pause to reflect, yet this programme showed me just how impactful that reflection can be.

That shift has stayed with me. It’s influenced how I approach difficult conversations, how I make decisions, and how I navigate different personality styles within our leadership team.

Small shifts. Big impact.

One of my biggest “aha” moments was realising just how powerful better questions can be.

It sounds simple, but it has completely shifted the tone of my conversations. The impact is immediate - the team feels more involved, discussions are more constructive, and when decisions are made, there’s far greater clarity and alignment.

I came into the programme with strong relationships already in place. What’s changed is not the relationships themselves, but how we engage within them.

By listening more and leading with clarity, I’ve made small shifts that have had a meaningful cumulative impact. I can genuinely feel the difference in how effective and aligned our day-to-day interactions have become.

The power of structure and shared reflection

The structure of the programme made a real difference. The balance of live sessions, discussion, and reflection created the space for learning to genuinely stick. Hearing different perspectives during group discussions was particularly valuable, especially in a role that can sometimes feel quite standalone.

The accountability didn’t come from pressure. It came from shared experience and a consistent rhythm. Combined with practical tools, this meant I could clearly see how to apply what we were covering straight away - not in theory, but in real work.

Leadership that feels lighter

If I had to describe Lead Better, Live Lighter to another leader, I’d describe it as practical, energising, and genuinely useful. You’re given simple tools you can apply straight away, space to reflect, and a supportive group that creates accountability without pressure. It helps you have better conversations, make clearer decisions, and feel more confident as a leader - without heavy theory weighing you down.

Compared to other leadership development I’ve done, this programme delivered real value. It absolutely met my expectations and surprised me in a few ways.

I’d recommend it to leaders navigating complexity, new or emerging leaders building confidence, and experienced leaders looking for practical, sustainable tools. You do need to be open to reflection - but if you are, the impact is significant.

For me, leadership now feels clearer. I’m more intentional in how I lead, and overall, it feels far more manageable.

And that changes everything.
